The Hyperscaler Marketplace Wars

Verdict

Hyperscaler marketplaces are double-edged. They compress sales cycles and pull spend out of cloud commits, and they expose the ISV to the hyperscaler's envelopment surface. The right strategy is multi-marketplace listing with one anchor and active envelopment defense.

Field intelligence

1. AWS Marketplace transactional volume is now in the multi-billion range and growing at a hyperscaler-driven cadence. Customers can apply EDP commit dollars against ISV purchases, which is rewriting enterprise ISV procurement.

2. Azure Marketplace integrates more tightly with Microsoft enterprise agreements. The path to the CISO and the CIO runs through the EA more often than through the standalone purchase order.

3. Google Cloud Marketplace is the smallest of the three but the fastest to integrate AI complementor capability into native services, accelerating envelopment.

4. ISVs that list on a single marketplace surrender pricing leverage. ISVs that list on three marketplaces with parallel co-sell motions retain it.

Listing sequence for ISVs

1. Anchor marketplace. The hyperscaler where seventy percent of your existing pipeline already runs.

2. Defensive marketplace. The hyperscaler most likely to envelop your category. Listing here is anti-envelopment insurance.

3. Sovereign marketplace. The regional or sovereign cloud that wins regulated workloads. Required for GCC and EU public sector revenue.

4. Co-sell motion. Each listing must be paired with a named partner manager and a written joint go-to-market motion. Listings without motions do not transact.
