Battle Intelligence Report 03. Apple Intelligence and the Consumer AI Envelopment.

Apple Intelligence is the consumer AI envelopment vector. The four surfaces of platform power, identity through Apple ID, distribution through iOS preinstall and Apple Intelligence Settings, billing through App Store and Apple One, data through device-resident inference combined with Private Cloud Compute, are owned end to end by Apple. Standalone consumer AI applications below the 0.30 envelopment threshold face absorption inside an eighteen month window.

1. The Apple Envelopment Cadence

WWDC 2024 introduced Apple Intelligence as a system-level feature on iPhone, iPad, and Mac. iOS 18.1 launched the first generation in October 2024. Subsequent releases have layered Writing Tools, Image Playground, Siri agentic capability, ChatGPT integration as a regulated complement, and Genmoji. By 2026 the bundled offering covers writing, summarization, image creation, and personal context retrieval at zero incremental cost to Apple users.

2. The Standalone Cohort

Standalone consumer AI applications at risk of envelopment include Grammarly in writing assistance, Otter in transcription, photo editing applications including Pixelmator (acquired by Apple in late 2024), summarization applications, and consumer AI agents. Combined revenue exposure across the cohort exceeds two billion dollars annually.

3. Threshold Score Assessment

Grammarly. Data position 0.45 through proprietary writing corpus, workflow lock-in 0.55 through deep browser and document integrations, customer mindshare 0.65 across consumer and enterprise. Threshold score 0.55. At the upper edge of the at-threshold band, defensible with continued investment. Otter. Data position 0.40, workflow lock-in 0.30, mindshare 0.40. Threshold score 0.36. At threshold. Pixelmator was acquired by Apple in October 2024, removing it from the cohort. The acquisition signal is consistent with the threshold framework: Apple chose to buy rather than absorb because the firm's threshold position warranted premium acquisition.

4. The Apple Asymmetry

Apple's envelopment cadence is structurally different from Microsoft's or Google's. Apple operates a closed device ecosystem with monopoly identity, App Store distribution monopoly, and tight integration across hardware and software. The consumer AI envelopment leverages all three at once. Standalone consumer AI applications cannot multi-home effectively because Apple controls the device defaults, the App Store ranking, and the integration surface.

5. The Regulatory Lens

The Digital Markets Act has begun to require Apple to permit alternative App Stores in Europe. The unbundling effect dilutes Apple's distribution monopoly in regulated jurisdictions but does not extend to the United States, India, or most of Asia. Standalone consumer AI vendors operating exclusively or primarily in DMA jurisdictions retain meaningful defensive optionality. Vendors operating globally face a fragmented surface.

6. Forward Projection

Base case. By Q4 2026 the consumer AI envelopment compresses standalone categories by twenty to thirty percent of current global market share. Grammarly defends position above threshold with continued data and workflow investment. Otter consolidates with a larger workflow vendor. Several smaller standalone vendors are absorbed without acquisition. The acquisition window for Apple corporate development is open through Q1 2027 at compressed valuations.

Closing

Apple Intelligence is executing the consumer AI envelopment with structural advantages no other platform commands. Standalone consumer AI vendors that have not computed their threshold against the Apple vector are operating with stale priors. The defensive playbook applies, but the timeline is shorter than the SaaS envelopment cycle and the regulatory cushion is thinner.
